Ransomware has moved from "possible" to "probable" for most organizations. If the past year made anything clear, it’s this: the organizations that recover best are not the ones with the flashiest tools. They are the ones that did the unglamorous preparation work early.
In 2021, we’ve watched this play out in public. Colonial Pipeline highlighted how quickly a cyber incident can become an operational and societal event. The Kaseya incident showed how managed service and software supply-chain pathways can amplify impact across many downstream businesses at once. Different sectors, different architectures, same lesson: panic is expensive, preparation is survivable.
This post is not about fear. It’s about building practical ransomware resilience before your worst day arrives.
What ransomware resilience actually means
Resilience is not “never getting hit.” That’s not a realistic promise.
Resilience is your ability to:
- Detect malicious activity early,
- Contain spread quickly,
- Continue critical operations in degraded mode,
- Recover data and systems without chaos,
- Learn and improve so the next event hurts less.
Notice what’s missing: certainty. You can’t guarantee prevention. You can absolutely improve your odds of an orderly response.
The cost of improvisation
In most ransomware cases I review, the biggest losses are often not technical. They are coordination losses:
- Nobody knows who can authorize containment actions.
- Legal, IT, and executive teams are meeting for the first time during a crisis.
- Backup confidence is assumed, not validated.
- Critical dependencies (identity providers, VPN, ticketing, remote access) fail in sequence.
- Communication collapses because normal channels are compromised.
If your first discussion about these topics happens after encryption starts, you are already behind.
A practical model: the R.E.A.D.Y. framework
To keep this actionable, I use a five-part model: R.E.A.D.Y.
- R — Reduce attack paths
- E — Establish recovery confidence
- A — Assign decisions before incidents
- D — Drill realistic scenarios
- Y — Yield lessons into continuous improvement
You don’t need a massive program to begin. You need disciplined execution in each area.
R — Reduce attack paths
Focus first on pathways attackers repeatedly use in 2021-era campaigns:
- Phishing and credential theft
- Exposed RDP/VPN services
- Unpatched internet-facing appliances
- Privileged account abuse
- Flat internal networks that allow fast lateral movement
High-value controls here are straightforward:
- Enforce MFA broadly, especially for remote access and admin workflows.
- Remove direct internet exposure for management interfaces.
- Apply a risk-based patch cadence for externally reachable assets.
- Limit and monitor domain admin and service account privileges.
- Segment core infrastructure (identity, backup, hypervisors, OT/critical workloads).
This is not about perfection. It’s about making attacker progress slower, louder, and more expensive.
E — Establish recovery confidence
Most organizations say they have backups. Fewer can prove they can restore within required business timelines under pressure.
Resilience requires recovery confidence, not backup optimism.
Build confidence by:
- Defining tiered recovery objectives (RTO/RPO) for critical services.
- Maintaining offline or immutable backup copies for crown-jewel datasets.
- Separating backup administrative credentials from production identity systems.
- Testing restore procedures quarterly, including bare-metal and identity-dependent recovery.
- Documenting what “minimum viable operations” looks like for each business unit.
If you can’t restore Active Directory, key databases, or ERP systems in a controlled test, assume you will struggle during an incident.
A — Assign decisions before incidents
During ransomware response, time is consumed by authorization bottlenecks. Pre-assign decision rights.
At minimum, decide in advance:
- Who can isolate sites, segments, or systems immediately
- Who approves emergency credential resets and account lockouts
- Who engages outside counsel, cyber insurance, and incident response vendors
- Who owns regulator/customer communications
- Who makes final business continuity and recovery prioritization calls
Put names, deputies, and contact paths in a one-page incident authority matrix. Keep an offline copy.
D — Drill realistic scenarios
Tabletops that stay abstract create false confidence. Make drills operational.
Run scenarios such as:
- Encryption starts in a file share and spreads to virtual infrastructure
- Identity compromise blocks normal authentication during recovery
- A managed service provider tooling compromise affects multiple clients
- Extortion includes data theft plus public leak pressure
For each scenario, practice:
- First 60-minute actions
- Containment decision points
- Communication failover (what if email/chat is unavailable?)
- Recovery sequence by business impact
- Executive update cadence
The goal is not to “win” the exercise. The goal is to expose friction while stakes are low.
Y — Yield lessons into continuous improvement
Post-incident and post-exercise reviews only matter if they create real change.
Use a lightweight closure format:
- What failed?
- Why did it fail?
- What control/process change will prevent recurrence?
- Who owns it?
- By when?
- How will we validate completion?
Track these actions like production work, not optional hygiene.
A 30-day ransomware resilience checklist
If you want a practical starting point, use this checklist. It’s intentionally operational and time-bounded.
Week 1: Visibility and ownership
- [ ] Identify top 10 business-critical systems and data stores.
- [ ] Map system owners and technical recovery owners.
- [ ] Confirm 24/7 contacts for executive, legal, IT, security, and communications roles.
- [ ] Document external IR, legal, insurer, and forensics contacts.
- [ ] Create an offline incident contact sheet.
Week 2: Access and exposure hardening
- [ ] Enforce MFA on VPN, remote admin, cloud admin, and email admin access.
- [ ] Disable or restrict direct RDP exposure from the internet.
- [ ] Review privileged group membership and remove stale access.
- [ ] Patch internet-facing critical vulnerabilities on a priority basis.
- [ ] Validate endpoint protection coverage on servers and high-risk endpoints.
Week 3: Recovery assurance
- [ ] Verify backup scope for critical systems (data + system state where needed).
- [ ] Confirm existence of offline/immutable backup copies.
- [ ] Test one full restore for a critical application in a controlled environment.
- [ ] Test identity-dependent recovery path (directory services, DNS, auth dependencies).
- [ ] Document current RTO/RPO reality versus target.
Week 4: Decision and drill readiness
- [ ] Publish incident authority matrix (primary + backup decision-makers).
- [ ] Define first-hour ransomware runbook actions.
- [ ] Establish out-of-band communications method.
- [ ] Conduct a 90-minute tabletop with technical and executive participants.
- [ ] Capture gaps and assign dated owners for remediation.
At the end of 30 days, you should have fewer assumptions and more evidence.
Common traps to avoid
A few patterns repeatedly undermine otherwise good programs:
- Tool-first thinking: Buying another platform before clarifying process and ownership.
- Single-point dependencies: Relying on one identity or backup admin path.
- Unverified runbooks: Documents that were never tested against real constraints.
- Over-centralized authority: Waiting too long for approvals on obvious containment actions.
- Communication fragility: Assuming email and collaboration suites will always remain available.
None of these are exotic technical failures. They’re preparedness failures.
Final thought: resilience is built in peacetime
When ransomware hits, your team won’t rise to a brand-new level of performance. They’ll fall to the level of their preparation.
That’s not pessimism — it’s operational reality. The good news is that resilience is trainable. Every backup test, every decision matrix update, every realistic exercise reduces uncertainty and protects the business when pressure peaks.
